Agreed: my go-to narration is “the other guy’s defenses worked.” So it bounced if the armor/got blocked/was dodged etc. A nat 1 or single-digit total might get a “you goofed” narration, but only then and only that.

Unfortunately the 5e approach seems to not allow new player options that aren’t balanced with PHB options, otherwise Bigby’s would have had options for playing as giants.

Again: leave your plate at home is a -8 to AC, ie going from an 18 to a ten, which at low levels means enemies will hit you twice as often. It’s not annoying; it’s crippling as being on the frontline is now just asking to get dropped. And even if you do, you now have to make DC 15 stealth...

Scouting is one thing, but evenin light armor (assuming you don’t track encumbrance because carrying an extra set of armor adds up) you still need to beat a DC 15 with a +0 mod, probably more than once, or get into a fight at 6 less AC (which will likely nearly double the odds of getting hit) -...

Thus reinstating the “never try stealth if anyone uses heavy armor” rule. Remember, if you play with a paladin, stealth is not an option.

Yes, that would definitely reduce the number of arguments about how much it cost to cast revivify, because no one would argue what a dtagonshard is worth.

For this goal, I think a full-on dice pool system might be better, but that’s a lot more work to convert.

Out of curiosity: have you considered adding an Ability Score die and keeping flat mods for special cases? More dice = more clacky noise = more fun, after all.
