Pay before or after?

Half the party paid before, the other didnt.

So...the ones who paid, drop them over the side?
Or vice versa?

I would say pay before, and those who didn't pay are unable to get off the ferry on the other side.

The Ferryman will be looking for new work if he breaks a contract / promise / business agreement. So he can't dump his paid passengers overboard.

At the other side is a big tough bruiser (or several) who won't let you onto the far shore until (a) you pay the Ferryman double or (b) the bruiser beats the stuffing out of you and he takes some valuable possession.
Then you may go.

If you pay before you get to the other side, something bad happens. If you agree on a price before you get there, something bad happens.

The only question, do you want your players to die or not?
