Help Me balance a fight vs BBEG

I'm rarely worried about a fight taking too long. As long as all the players are engaged in the action, and are not bored, then I wouldn't worry too much about length. Just make sure that the rounds don't get repetitive, by having the enemy occasionally change their tactics, and throw in a surprise every now and then.

The end of a fight can sometimes drag, when it becomes clear that the PCs are winning...

It's up to the DM to do something at that point. That's the time for the monsters to flee or to suddenly start falling like flies or ... Whatever happens, keep things fun.
