It was a very difficult encounter. I agree with the DMG that those can be more dangerous than overpowering encounters because it isn't immediately apparent that the party should flee. Digesters have to wait 1-4 rounds between acid sprays. There is no way characters should have been dissolving at a high rate. The DC of all the damage effects are pretty low. How bad are the party's saves? How does one character have 8/- DR? That's the stuff of epic characters. As soon as the Xorn came out I'd have run away. Especially after knowing the naga was hasted and throwing fireballs. Come back 10 rounds later with everyone healed up and with proper defenses and things would be a whole lot different. Level 10 is definitely significantly weaker than level 11. Having 3 6th level spells instead of 0 is a big difference as is having 3 attacks per round instead of 2. Having no buffs up is a big swing too. My cleric was looking at AC 30, saves in the low-high teens and +16/11 attack bonus with an average damage of 15 per hit at 9th level with 5 elemental resistance across the board. With no spells active though it was AC 22, +9/4 with average damage of 7. I'd have cursed the naga (-6 cha) so fast your head would spin putting an end to all but 1st level spells. Curses last so you can come back later and they are still cursed. Then I would have summoned something in a flanking position.
