How about this idea H1&H3 spoilers
How about making Kalarel somehow connected with H3? You could either swap him out with the BBEG? Not as good an idea cause BBEG sounds kind of cool... or... What if he's actually the head in the orb unbeknownest to the players? Perhaps being pulled into the portal locked him in some kind of weird prison form and now he hates his former master who sent him off to do this deed which through opening up the portal he hoped to be set free. So now he's hell bent on trying to kill him and realizes that all he did was splinter him off. Kalarel was previously in the pyramid so he knows the layout. Maybe he gets put back there in prison or perhaps the orb becomes something the players can take from the keep once the portal closes? Or perhaps they don't see it but some other adventurer tries to hock it in Thunderspire and it ends up back in the players hands? Back to the Kalarel as BBEG in H3... what if you did some cool time tricks. Kalarel failed and was thrown into the shadowfell. He spent years trapped there but his destiny pushes him forward until some dark deed thousands of years in time. Convincing himself that cursed blood is the only way to strengthen himself to return to the mortal world, he uses a dark ritual in an attempt to make himself more powerful. Finally, those in the future push him to be locked up in a special prison in the Pyramid... a prison cell where time runs backward. His new twisted form makes him appear to be a Tiefling, though he is not... and for thousands of years (backwards) he is locked up until the shattering of the shadowfell and his imprisonment splits himself into the splinters and breaks the curse of the cell he's in... giving him the opportunity to break free in current time.
Wow that was more complex than I'd intended! Any other ideas?
