How about the bbeg?

If he starts at, say, 8th level, and the PCs are around 1st, then he's pretty damn powerful and they cannot face him.

But as they level, he'd get less powerful. So as they near 8th, I'd slap a few more levels on him.

I did that once. The PCs were gestalt characters, as was the BBEG. He was a vampire/cleric of the god of corruption and death.

He was an orc. He was massively physically strong, stronger than any of the party. Throw in bad ass cleric spells and well ... yeah, he may have been to strong.

I usually keep side NPC's if you will, around a level or three below the party. That way if the need a healer or a trap master, they've got one.

Patrons are usually a level to five ahead of the party.

Allies or rivals, about the same or slightly higher or lower.
 

Yeap I do. I track XP for NPC groups whether they be allied or not with the party based on things they do. Including fighting the PC's.

Some of the BBEG's that have yet to be faced directly have recieved levels "just because" without going the motion of calculating XP. Sometimes I do this for a lot of active NPC's to make sure things make sense later when then NPC's help the PC's out or go against them.

No. NPCs level up when I think they should. PCs also level up when I think they should. I'm an equal opportunity tyrant :D
 

keeping track on NPC xp - wow thats a lota work.
I have had a BBEG beat the party up and then leave, with the basic intention of testing them for a latter conflict. (IE get more practice If I leave the actuall killing to a later time.) basically he took 1/2 his spells as flee/protections. more offense and the party would have been toast, but he smacked them around for a while and then left when it looked like they were going to hurt him. The party thought they had won, he thought he had and both gained levels .


So I have used the tactic, just not the bookkeeping
 

I've calculated XP for cohorts a few times. But for anyone who's not traveling with the party, no way. For bad guys and important NPCs I just bump them when I think I need to.
