    Yes OP, it would be a dick move to retroactively decide there's a spy close enough to them to hear them talk. As Saelorn said though, not a dick move if the monsters find out the info in combat because the PCs were calling it out for everyone to hear and survive to capitalise on it.

    As a player, it was back in 1e. Our 1st and 2nd level characters were camping in the wilderness. During the night, the DM rolled an encounter and the encounter was an ogre. I think we thought we could take it but instead it got lucky with some crits and wiped the party.

    Oh I see. Personally, I'd go for a over-the-top, light-hearted tone. If it's humorous and a bit silly, the players can overlook the incongruity of a room of sharks next to a lava pit of devils. The abrupt changes in direction become a narrative strength rather than a jarring annoyance.

    Same. I had a few in 3e but not in 5e. Personally I don't mind if a player comes up with a tough rules-legal build. I figure I've always got the option of banning it. I've never done that though.
