    The other thread mentions the Mob template from DMG2, which would be a nice way of modelling this. The PCs training/encouragement enables the parents to gain the Mob Template.

    Well not to sound like a broken record, but L1 bandits should be adolescents or green recruits. Same for the farmers. Up the level range to 2-5 and the 10th level PCs are not standing out that far. Put in a few multiclassed oddities for flavour: com1/brb1 village drunk/rowdy, com3/Rgr3 old...

    I beg to differ. A first level warrior is a green recruit. But what about the old dog who's been in the city watch for 20 years? Check out the excellent NPC guard over lifetime thread for an example how a guard could be statted.

    What you need is a bard or Cavalier to boost their combat abilities in the first few fights. If they gain enough XP to level up a few might take Warrior levels or get a useful feat. Also retraining rules could apply. Also don't make the peasants 1st level commoners in the first place. Commoners...

    Retcon Character question

    Since these are pretty recently acquired and have never really been used I'd allow switching them without applying the retraining rules. And that the fluff of the class does not quite fit could be easily disregarded/explained by that you don't to delve deeper into the class.
