Honestly when I have done similar effects, I have the player/creature roll the hit die sacrificed and that is the bonus or penalty (or the result to look at on a chart).

I am in agreement. There are plenty of 3PP products if you don’t feel like making it up your self and plenty of room to make it up yourself if you are so inclined. No RPG can actually deliver every aspect that every player might want as part of the core rules and it seems silly to think...

The vast majority of NPCs don’t even need stats. For a good number I will just note something like Wiz6/LN. And that is all the info i need. Enough to improvise an encounter if it suddenly comes to combat and enough to have a general sense of their capabilities if it doesn’t. 🤷🏽‍♂️

Maybe someone else mentioned it but there is at least one 3PP product that provides CR 1 to 20 NPCs of every class. This may not be the WotC support some people want but by allowing for 3PP products and setting up the DMguild they essentially are. I don’t need NPCs and PCs to be built...

Marvel Super Heroes Adventure Game (using the SAGA card system) even if it needs to be re-printed without any Marvel branding.

Hmmm. I first encountered it in 2007, if I remember correctly (and earlier, if I don’t) but that doesn’t mean it had been published somewhere, just that I was at a private mini-con with people very tuned in to RPGs and concerns about issues that disrupted player’s enjoyment.

I also wanted to add that the notion of “muscular neutrality” works better in my opinion when the axis is law/chaos rather than good/evil.
