have a caster hide in amongst christmas carollers.

the heroes open the door to the noise, dragging their wounded, aching bodies over to the portal to hear the joyuos sounds of the citizenry knowing all the while that noone in this charming town they ahve saved realizes that they are alive only because of their creative, risk-taking assault on the secret hideout deep in the woods outside the town.

just when they think this is the perfect wrap-up to the adventure WHAM the escaped evil henchman casts (insert day ruining spell here) from the bak of the crowd!

You could always rub some salt in the wound and have the carollers be cultists, themselves. As the caster flees, the party tries to push throught the "dazed and confused" mass only to find they are surrounded and grappled, and that is when the knives appear...

Only for when the adventurers get off way easier then they should have do to, like, a series of really bad/good rolls (bad for you, good for them as well) and you want to still give them a scare.

Maybe it's just my love of having bad guys take out lots of innocent people along with the PCs, but in a strictly nonmagical game, I'd be all over setting a bomb on the PCs' door, set to trigger when the door was opened, and then asking the carolers to do the PCs' house next, to "bring them the real Christmas spirit".

Of course, I'd also put a time-trigger plate (requires you to stand on it for, say, ten full seconds) under the jolly Christmas rug that was set up right under the mistletoe, set up to some kind of truly nasty amount of dynamite. Something in the 10d6 neighborhood.
