The surface of the muddy pool sparkles much like the enchanted stream that trickles into its perimeter. Tiny points of light rise in pairs from the murk. Burbling sounds follow the appearance of the lights as humanoids of oozing mud some small and malformed, others more like humans caked in mud-form around each pair of glittering eyes. With slopping noises, the creatures stagger forward.
Those on the edge of the pool are much quicker to see what is occurring than those within the pool. And despite suspecting that the pool held hidden dangers they are not quick enough to react before the mud creatures that emerge from the pools attack first.
Those on the edge of the pool on the other hand ...

Those that made 11 perception or higher are not surprised: Wat, Rain, Zuri.
Rolling initiative: Those that beat initiative get a surprise action before the mudmen: Rain and Zuri act first
The mudmen follow with Surprise Action
The Wat with his Surprise Action followed by everyone else except Rain with full round actions
Then Mudmen act.
Then all PCs act with full round actions.
