D&D General Advice for revolutionary campaign

beyond what others have said, you mentioned that Tasha is recruiting the PCs to eventually defeat Grazzt.

That seems.....a very very lofty order for just some old group of adventurers. What about these PCs makes Tasha think they have a "chance in hell" of defeating a demon lord? Is it they have some special sauce, they have some protection against demons (that the PCs might not even know they have). Does faerun possess some big anti-demon juice that the PCs could cultivate?

So something to think about.

First bit of advice is use the PCs to seed information, this is your greatest DM Resource
  • The Rogue is your street contact, close to the oppressed poor. Give him connections and feed him the rumours on the street. (the streets are dangerous, Oligarch Guards arresting random people who then sent to the crystal mines) <REBELLION FACTION3EWW2Q
  • Give your Tiefling Vivid Dreams, unexpected coincidences and subtle luck as Tasha nudges things in to place. <TASHA's ACE
  • Let the Paladin witness the oppressive actions of the Oligarchy and its Zhent enforcers, if they react to 'do good' send visions/blessings from Lathander <LATHLANDER/REBELLON or OLIGARCH STOOGE?
  • Let your Aasimar Cleric see the Oligarchy Ledgers and witness their family signing off on legalized 'Soul Extraction' <HEIR or REBEL?
  • Let the Wizard be the one who figures out the Arcanite secret (Arcanite Green is People!)
  • Your Barbarian is a wild card and how they go about getting closer to the cleric and figuring out who the real killer is will drive a lot of early play. I'd make the Killer a Mid-tier boss, maybe Director of Arcanite Extraction, a Cleric-Artificer who was the one who perfected the draining of Souls to fuel Arcanite tech. The Barbarians daughter was an early victim listed as Subject: A-17

Railroads arent a thing until the GM starts telling PCs what they can't do. Instead what you've got here is essentially 4 dramatic Fronts in a living world. You just needs to treat the beats you have as Grim Portents and then let you PCs decide how they are going to react.

So start with a scene where the corrupt Waterdeep City Guard raids a poor ghetto for 'inspection' and starts making random arrest. The Rogue and Warlock are there and might be directly targetted. The others might be there as bystanders (I'd encourage the Paladin to be a bystander)
Anyone arrested ends up being sentenced to hard labour in an Oligarchy owned Mine

The Heir will by on the transport as part of his learning about the operations.

The original post was just under a year ago, so I imagine the game is already well underway at this point (if it happened at all.)
