D&D 5E Armor as Damage Reduction

We are currently (to keep it simple) thinking about implementing DR for armor on critical hits only.

Light = 1 DR
Medium = 2 DR
Heavy = 4 DR
Shields can be used to gain 2 DR, but are sundered if used so.
I like this idea of acting on crits. Maybe you could base it on armour that covers more body parts, particularly the head rather than just l\m\h. This adds a bit of variety to the armour across the groupings.

Sorry if this has been mentioned already (I've skimmed through all the posts but its late) has anyone experience of Monte Cook's Iron Hero's? In that Damage reduction is a dice rather than a flat number e.g. platemail may give d12 damage reduction. This avoids the wearer being completely immune to weak attacks because they can still have a bad roll and end up just reducing the blow by 1 point of damage.

This seemed like a good solution to me but I confess I never got to play with that rule so don't know how it worked in practice.
