Baldur's gate: is there a way to put custome portraits on the npcs?

Yes, you can. But it's been so long since I played BG I am foggy on the particulars. IIRC, you just load the image files into the Portrait sub-folder and give it the name of the character you want to alter.

I don't think it was more complicated than that. If it doesn't work, look up PlanetBaldursGate. They can tell ya how.
