I like fast recovery in general but want some effect for dropping to 0 hit points.

So PCs and important villains recover HP to full each short rest. I have some newer players and fiddling around with HD is too much tracking for them plus I like more combats per day without needing to make them less threatening (do an entire adventure or scene group per day - up to 5-8 encounters).

When a character is reduced to 0 by a lethal attack however, they roll their HD and lose the result from their max hp until they complete a long rest (this is similar to the undead drain rules).

The lingering wounds table kicks in if they roll a '1' on their HD.

For multi-class characters they can pick whichever die size they would have. Bigger dice risk larger decreases, but smaller dice have a higher chance of a lingering wound.

It won't happen very often, but will likely have a large impact on the story.
