...you were confident that you could create your homebrew by reading the rules and making changes before you started running games?
This and scouring experiences of other DMs. Some things I can see coming.
Slot‑based encumbrance.
Attached our sheet. It takes the variant rule for encumbrance and divides it by slots. You can be strong, which helps with some things, but you only have 2 hands, one back. Backpacks only have so much space even if the stuff is light. Armor and bulky carried items are calculated by weight. Everything else takes a slot.
Do you allow a caster to use a focus instead of components or are components required in all instances?
Components all instances. I prefer old-school instead of Harry Potter. I presume components without cost are in their bag and freely restocked in towns (so if the bag goes underwater, that's a problem), and they have to track anything with costs. Haven't tried making components a part of monthly living costs, a thought.

Necroed my own thread after scouring D&D Beyond for errata, DMs with advanced math skills, and other systems. Edited the initial pages for v 1.1. Some house rules simply weren't needed, and others needed tweaked.

Grappling and moving rules + Treatmonk's number crunching with some worrisome spells were most influential.
