Any way to have a paladin special mount be something else?

By my reading of the Core RAW, taking a Cohort as a Special Mount sucks at lower or middling levels.

Picking a simpler example, at 8th level Paladin I could have either my normal 8HD worth of Warhorse or I could spend a feat on Leadership and have 6HD worth of Warhorse instead.

The difference is when a Cohort levels it generally gains PC Class levels instead of generic HD or NPC Class levels. That will give much more capability at higher levels.

Probably not worth it, unless you are a very high level Paladin.

I think Barbarian levels could work very well for a Warhorse. Full BAB, extra movement, d12 for HP, Rage, eventually some DR, and extra skill points.
