Defending a kingdom - low magic world

OK, folks, here is the situation coming up this Saturday. We’re the PCs in a high level campaign. Our group is mostly human and made up primarily of warrior types and rogue types, with a cleric thrown in there. It is a low magic world (Kalamar). Early in the campaign, to save a small town, the PCs accidentally and unknowingly opened a portal to some sort of Hell dimension. So, while we have been off gallivanting about on our adventures, the Hordes of Darkness/Legions of Hell have been quietly gathering their strength and are readying a huge strike at a good aligned kingdom. They have subjugated or intimidated masses of hobgoblins to serve as shock troops for their Hordes. As we are charged with helping defend the kingdom, we are responsible for advice on troop deployments for the good guys.

The good guys kingdom has about 8,000 soldiers. Most of them (over 50%) are heavy foot types and 1st level warriors. There are some light foot types, as well as heavy and light cavalry. I am not sure if the 8,000 include any sort of 1st level commoner militia, though. But, I would guess not.

As a guess, I would say the bad guys have, at a minimum, a like number of hobgoblin shock troops. Probably more. Who knows what will be in the Hordes of Doom, though? I am assuming some sorts of devils in charge, with some minor devils as more powerful shock troops.

How would you go about deploying your troops if you were defending this kingdom? There are hills and small mountains that should have good defensive areas. I assume we should try to take advantage of our hopefully more mobile forces and try to ambush the larger Forces of Evil group – wear them down over time by nipping at them bit by bit.

I’m hoping magic won’t have a huge role in this mega battle, but I’m assuming the PCs will be left to go after the generals of the forces of Darkness and our DM will pull some sort of necromancer or powerfully evil spellcaster out of his hat at the climax… but, I am sure that we won’t see the top bad guys immediately, leaving us to help the regular guys stem the tide until the chief bad guy reveals himself.

Any advice or thoughts on how to deploy the troops?

Hit and run all the way. And get a copy of Sun Tzu's Art of War.

If it comes to a straight "line them up and let them go for it" style epic huge battle type thing, there is one very good strategy.

Most people tend to clump all their missile weapons in the middle, with heavy troops just in front, and progressively faster units on the flanks. The front stays still, whilst the flanks try and make their way in from the sides.

Try, instead, missile weapons on one side and heavy cavalry on the others, with the slower troops going between. The heavy cavalry takes out the opposing flank force, and then starts to roll along helping out with each other fight as it arrives...meanwhile the archers and suchlike and peppering the opponent with missile fire as they go along...
