I like things to make sense too, but I suspect my sense is very different to yours. Details are very important to me.
I like details, and real world dimensions. I’m frequently irritated by maps that don’t make sense when the 3rd dimension is taken into account (not uncommon). I always use Euclidean geometry for measurements, etc. but given my background, that just makes life easier.

That’s why I don’t like the WAR art - it’s highly stylised.

Would being able to use the coach's medallion allow you to take over another coach not being used, a bit like carjacking? Would this be a cool ability for the cabbie NPC that comes with the hot-rod garage room to your bastion?

I assume each medallion is keyed to a specific vehicle. Of course, crafting a skycoach hacking medallion might be possible.

Perhaps the medallion operates by rotating or otherwise manipulating parts, pieces, or surfaces of the medallion. I could also see them plugging in like a car key too, and then running by thought if they need to be attuned

Yeah, that's fair. A "Vehicles (air)" tool proficiency should do it. I suppose I could rule that the artificer PC needs to spend the time / money gaining that proficiency to be able to pilot the skycoach.
You would probably want a proficiency tied to operating the vehicle in case the it's involved in a chase or the players want to pull stunts.

So something like this maybe?

SKYCOACH
Huge vehicle (40 ft. by 10 ft.)
Creature Capacity 1 crew, 24(?) passengers
Cargo Capacity ? tons
Travel Pace 3 miles per hour (24 miles per day)

STR 11 (+0) DEX 8 (-1) CON 11 (+0) INT 0 WIS 0 CHA 0
Damage Immunities poison, psychic
Condition Immunities blinded, charmed, deafened, exhaustion, frightened, incapacitated, paralyzed, petrified, poisoned, stunned, unconscious

Actions
On its turn, the skycoach can take the move action below. It can’t take this action if it has no crew.
Move. The skycoach can move using its magical propulsion.

Hull
Armor Class 15
Hit Points 175
Speed (air) 30 ft.
I might increase the speed and reduce the HP, but generally yes
