Yep, the increase is retroactive. As soon as your base Fort save gets to the higher category, the number of hit points granted by any previous instances of the feat rise accordingly, and should you take the Toughness feat again, you'll get the higher number right when you take it.

I don't have access to all the books (I have a limited budget), and while I think Imp. Toughness is a good idea, it doesn't fit with the needs my own games have. That's where feat changes like this one come in.

If you use a feat every level variant, and for every "extra" feat above and beyond the standard amount you take Toughness, under my variant you could end up with a huge amount of extra hp!

But, even with this variant, no one takes it more than once or twice, if at all. Otherwise they miss out on the versatility a feat each level provides them.

More or less. Well, less. I have feats at 1st, 3rd, 5th, 7th and so on. Looks to be fine so far, and nothing else has changed to 'balance' it - doesn't seem to warrant anything, quite frankly.

But hitpoints are not all that useful. In high level games save and die spells are what kill people, not so much loose of hit points.

Exactly. If all you take is Toughness, you can survive a round or two more in the lava, or one or two more swipes of the dragon's claws. But you're giving up on so many other feats that will keep you alive so much better. That's the nice thing about having a feat every level; you can take the basic necessities for survival and still have room for Endurance and Toughness.
