Well I see two possibilities.

1. If you go with the bandits being the first to catch wind of some of the coven's activities, then they, in a quest to find help, would have contacted all of the other factions. Thus the lines of communication would be opened by the bandits at first.

2. If these "advisers" are in power they would have access to information networks or at least spies. They could use these networks to see if there are any counterparts (people in power that are worried about the coven) in the other kingdoms. Having done so they then just have to make contact. Perhaps the start of the campaign is the first meeting of their representatives to start talks (the PC being the reps). Then they each would have a say in just how much the groups cooperate. If there are not enough PCs to fill the spot for each faction/kingdom, then the NPCs that fill in would be in an excellent spot to be Coven spies.

Does that work?

The second idea is somewhat harder to plot, but essentially each PC starts the campaign in the process of tracking down something of personal interest (a family heirloom, a relative, a friend, whatever) that has gone missing. In fact, of course, these things are all in the hands of the Coven (and are no doubt essential for the completion of some dastardly plan or other). Session 1 begins with the PCs having individually followed clues that all happen to lead to one place - where they should be faced by something so evil and horrifying it brings them together to oppose it, even though they are otherwise enemies.

I like this. Especially if more than one PC is looking for the same item. Maybe the items/people are being used in an unspeakable midnight ritual and you start the game with the PCs hiding, watching. Let the players figure out how they hook up.

Hehehe, ever since I saw American Movie, I always read "coven" as "COE-ven".
