In my current 2024 game I just gave out the bastions recently. This was our first time using them. Two PCs are sharing one site and another three are sharing another. One site was the headquarters of a bandit gang that kidnapped a friend of one PC (that friend became their first bastion employee), and the other was a disused shop belonging to an NPC that they'd done a few jobs for. I provided basic maps for the two locations and told the players they could redesign them as needed; one of the players created detailed maps that included all of the locations within the various bastions. When they needed more room, they just added a cellar.
I haven't decided yet what to do when they gain more facilities at level 9; probably just have one of the adjacent buildings come into their possession (both bastions are in the middle of a large city).
I also haven't decided how I want to use the bastions in the game, but I imagine I'll integrate them into the story somehow. The last time I ran this campaign I had a gang of assassins target the townhouse the party was living in, so that's always an option.
