D&D 5E Need Advice on how to undo a character turning into a hag

My player is a half-elf warlock of the Undying named Idril. For the purposes of the game, her class is a 'witch'. She has a human mother and elf father, and her entire backstory is that her family is a 'coven' of vagabounds (loosely called "coven", but so far, has nothing to do with hags).

Until now.

We are playing the final episodes of Tomb of Annihilation were the group meets a REAL coven of hags known as the Sewn Sisters, who are Aceterak's sort of second in command, guarding the Skeleton Door.

The Monster Manual explains that hags keep track of other covens, and therefore, i believe the Sewn Sisters would know of this player's family "coven" ...despite that her family are not official hags.

So, to trick the players and this character in particular, these hags appeared as her mother and coven. The hags deceived the players into thinking they were in fact Idril's coven and explained that they decided to join forces with Aceterak (listing multiple in-game reasons as to why).

Idril missed the last session of the game, so I decided that just before she could react to her family coven flipping sides, she was "banished" to room 57 in the Tomb while the rest of the party defeated the Sewn Sisters hags.

Now that she is stuck in this room apart from the players, I want to cause some drama and somehow reveal that she is indeed a hag after all!...and that the Sewn Sisters abducted her when she was a child, did the whole eat baby thing, and gave re-birth to her as a hag, and left her with her parents until she is of age, which is now...(how coincidental, right?!).

Anyways, hags reproduce in this crazy fashion by stealing babies and eating them, and i hope this player digs this twist in her unknown backstory. I will no doubt hook her up with cool hag powers and even let her decide whether she wants to joint Aceterak against the players in the final battle (after all, they did kill the hags that gave re-birth to her long ago).

However, in the event that this character does not want to be a hag (for whatever reasons), i think it's prudent to find a way to somehow un-hag her? ...and, so I come to you guys for advice and ideas.

It seems hard to un-do turning a character into a hag given that hags steal babies and eat them, and all...and there is nothing in the Monster Manual that says anything about this... making this harder to cure than lycanthrope or vampirism. Keep in mind that i dont want this to extend this into a long quest or anything since this is the final episode of ToA.

A few buddies suggested:
- ring of 1 wish to un-do the hag template and restore her back to a half-elf like normal
- or, that this player needs to kill and eat the heart of one of her parents (who I can say were kidnapped by the hags and in the Tomb coincidentally!...),..but this sounds very Disney, no?

I'm open to any other suggestions or any constructive criticism regarding this twist coming at the finale at the end of my ToA campaign. ...just dont be rude please.

Talk to the player ahead of time and ask if she's okay with this. Then you don't have to bother with a way to "un-hag" her. If she doesn't want to play a hag, you just don't "hag" her in the first place.

It's generally a bad idea to make radical changes to a PC without the player's buy-in.
 

Other than talk to the player and make sure it's okay I have a few options short of a wish.

  • It was all lies and illusions. She's not really a hag and they were just trying to convince her otherwise for some reason.
  • Kill her and reincarnate.
  • Add a secret step to becoming a hag, in order to become a "true" hag you have to complete some sacrifice/ritual.
  • Have a special ritual/quest to reverse it. Not all magic needs to be limited to what's in the book.
 

In my experience plot twist like this come back to haunt your at some point. If she does not look like a hag she gets a few powers the other party members don’t have for no real cost. I can’t see her wanting her character to be all hideous (but you never know).

If she really wants to have hag blood have her multi class into a fey warlock.

Many years ago I gave one of my group extra powers: dialling back on it was a nightmare.
 

Leave the character as is until after the final battle, then discover that Acererak has her true soul. She can then either take her true soul back and remain a half elf, or embrace her inner hag.

Doing this gives the other players an opportunity to role play through the half elf's anguish at learning her situation and have more of a climatic ending as they take sides to persuade her to choose one or the other.
 

Each time she uses a her new power, Hate Magic, she becomes more and more hag-like. Present it as a sacrifice that she can make in order to help her friends -- e.g., the battle's going badly, maybe hag-out and blast the bad guy?

To cure her, she enters a special pocket dimension on the astral plane, and splits in two -- her half-elf-self and her hag-self. They fight! The hag-self is way more powerful, but the other PCs help the warlock. In fact, any time the warlock attacks the hag-self, her damage actually heals it! So she needs to focus on buffing and supporting her friends, who are the key to defeating the hag-self. Because Friendship is Magic!
 

I like this last option. That way you don't have to worry about getting her permission, there are consequences to her using her extra powers if she chooses, but there is also a feasible option to return her to her old self if she chooses to without "conveniently" finding a magic item.
 

Oh, you might well cause drama with this move. Might not be "in-character" though....

I would discuss this twist with the player FIRST.
If she thinks that's cool? Great. Carry on.
If she's not cool with it? Then you don't do it to start with & thus don't need to worry about how to un-do it.
