Quick recap of what I think everyone is advocating... Delay Torga's Caravan in order to Long Rest, then engage the caravan after rest... question of how to do this...?
  1. Create trouble for caravan with the town guard using trickery & disguise
  2. Sabotage the caravan's sleds
  3. Steal something from the caravan to make them stay and search for it
  4. Wet the sled dogs (poison was floated, but some folks seem against them)
  5. Befriend sled dogs to get them to "strike"

5 was changed to, “befriend dogs and get them to leave or hide for long enough that the caravan can’t leave until they find them. “

Just some questions on your post for clarity...

By "guard" are you referring to the other half-orc standing inside The Blue Clam with crossed arms looking at the caravan outside?

Disguise self, right? Because of the height restriction, you wouldn't be able to match the size of either the half-orc you tracked or the half-orc behind the window... so duplicating either of their facial features while you are at least 1 foot shy of their actual height would be a giveaway. Plus the half-orc working for Torrga is already outside.

I take this to mean you're assuming the form of a "generic" half-orc, am I understanding right?

Your intent is to lure the caravan guards inside The Blue Clam?
 

Uh, I didn't think about the height difference - I knew I can take medium form.

But in order:
1. The form of the half-orc guard from the window
2. "guards" of the caravan, I specifically picked room(s?) next to the guarded one assuming that one with the guard is either Torrgas or cultist' boss so it makes sense the guards would be at hand. All "guards" here are caravan guards
3. Yes, disguise self - I forgot about the height difference and it is possible Lumrolur wouldn't be aware of how much difference it makes for full sized people. But then again, he stomped in a panic, came from above so the perspective might help and finally he almost immediately went out of sight. Alternatively, if he is aware of the difference - find one of the other guards he can emulate? If any.
4. "Half-orc working for Torrga is already outside" - but there are two, aren't there? The one in the room at the inn and the one we were tracking?


If #4 is incorrect, I may have to completely change the narrative. Wait for Torrga to answer nature's call and impersonate her with some stupid stunt like stealing from the patrons.

You have the disguise self going and you are guising yourself as a NPC who you've correctly identified as being connected to the caravan crew. However, your disguise is imperfect (too short) and you've mistakenly assumed the type of connection that NPC has the with crew.

If the check fails, they'll go on alert and may expedite departure and/or create immediate complication for Lumrolur.

If the check succeeds, a couple caravan guards will go to investigate...and then your sneaky preparation will kick in (no additional rolls needed).

So the plan is to lure them indoors and then steal the dogs by having Aric convince them to leave and someone else untie them??

Or is this a different plan?
 


This is the plan where guards come to investigate, but if they lose dogs or something else happens during chaos, all the better.

In a totally unrelated vein - 5e disguise self does not grant +10 (PF), +5 or even advantage on the disguise rolls?!?!?!

Uff, that roller does you no favors, does it?

The complication I went with is that Lumrolur has no easy way out of The Blue Clam now without being noticed by half-orc guard Darn Braig, and that one member of the caravan crew (the one in unseasonal sailor's clothes) is now on alert. Both will be making active Insight and Perception checks. However I ruled Darn Braig's first "perception check" auto-failed (no roll) because of your preparation and being distracted by conversation with his brother Vernon (who is actually the tavernkeeper).
